PostNL, the Netherlands' national mail carrier with a 220-year legacy, recognised this shift as an opportunity rather than a threat. In 2009, they asked us to help them go fully digital within five years. What followed was not a single project, but a long-term partnership that continues to this day: together, we transformed PostNL from a traditional mail carrier into a digital-first e-commerce logistics leader, processing over 2 million parcels daily.

PostNL x iO: two decades of digital transformation together

PostNL is the national mail service of the Netherlands, with a legacy spanning 220 years. Today, the company has evolved into a logistics e-commerce service provider, delivering an average of 7.4 million letters and more than 1 million packages every day.

We have been PostNL's trusted digital partner since 2009. Our collaboration goes far beyond individual projects: we think strategically alongside PostNL, helping them navigate the continuously shifting landscape of e-commerce logistics. With over 8 dedicated scrum teams working in close collaboration with PostNL's IT teams, we meet every week to discuss current developments and provide both operational and strategic support. This case highlights one part of a partnership that has shaped PostNL's digital transformation for more than 15 years.

Why a postal service needed to reinvent itself for the e-commerce era

The rise of email and e-commerce disrupted postal services worldwide. Letter volumes declined, while parcel volumes exploded. PostNL quickly realised these changes held infinite opportunity. Rather than defending an outdated business model, they set out to position themselves at the core of European e-commerce: combining a seamless customer experience with a flawless digital service.

In 2014, PostNL aimed to shut down many of its physical postal offices and shift the focus entirely to e-commerce, with a fully digitised shipping service for both mail and parcels. This meant the entire delivery chain had to serve customers in a fundamentally different way. PostNL needed a roadmap for the automation of all core processes, and a partner who could think beyond the next project.

How to build a future-proof architecture for logistics digital transformation

Whatever we developed had to have the potential to be integrated seamlessly into an ecosystem that would extend far beyond a webshop. We started by building an e-shop, but quickly evolved towards a complete shipping service.

This meant a complete rewrite for PostNL and its systems, with the implementation of new services, many of which were not even in development at the time. That is why we designed an open and future-proof architecture. Because the legacy backend system would take much longer to adapt, we disconnected the frontend from the backend and created a new layer. This decoupled approach gave PostNL the flexibility to innovate on the customer-facing side without being held back by legacy constraints.

Early experiments with AWS encouraged PostNL to explore the full potential of cloud services. In 2013, PostNL chose to move into the cloud, opting for a full cloud approach. All IT systems that could legally be transferred to the cloud were moved to AWS.

As an AWS partner, we help PostNL continuously evolve into a player that uses the power and security of the cloud as a foundation throughout the organisation. This enables PostNL to cope with the large variation in load throughout the year: from quiet summer months to the December peak when parcel volumes surge dramatically. The cloud-first approach also allows PostNL to streamline IT in a standardised way, enabling effective management across the entire digital landscape.

How to create an omnichannel customer experience for a parcel delivery service

To offer customers 24/7 support while cutting costs, PostNL wanted their digital channels to handle as many customer questions as possible. We created chatbots and speech bots integrated with backend systems, providing instant answers to common questions about deliveries, returns and shipments.

But digital transformation does not mean abandoning physical touchpoints entirely. Customers still need access to pick-up points where they can collect parcels or buy stamps. We helped PostNL provide automated cash register systems and lockers at collection and drop-off points in supermarkets and drugstores like Albert Heijn and Gamma, or at transit locations such as Schiphol Airport. These local systems communicate with the PostNL customer system and database, creating a seamless omnichannel experience.
