How do you transform a ticket machine into a relationship platform?

+7% conversion, +9% ticket sales and fans for life: the digital transformation of Europe's largest musical producer

Stage Entertainment sells millions of tickets annually for musicals like The Lion King, Frozen and Hamilton across four European countries. But selling tickets isn't the same as creating fans. The platform was revenue-driven, while visitors increasingly expect an experience. Together, over seven years, we transformed the digital ecosystem: from fragmented systems to one central data foundation, from isolated campaigns to personalised customer journeys, from one-time visitors to engaged fans. The result: +7% conversion, +9% more tickets sold and +167% more trailer views.

  • Mobile-first ticket booking for a new theatre audience

  • Conversational guidance with iconic characters like Olaf and Rafiki

  • Dual-track agile development: discovery and delivery in one approach

  • HubSpot marketing automation across four European markets

  • Central data foundation for data-driven decisions across borders

  • From project to partnership: 7+ years of strategic collaboration

The challenge

How do you turn a one-time visitor into an engaged fan when your platform is primarily transaction-focused and your organisation is fragmented across four countries, each with their own systems, teams and ways of working?

The solution

An integrated digital transformation that brings technology, organisation and customer needs together. With a dual-track approach (discovery + delivery), a central data foundation, personalised customer journeys via HubSpot and innovations like conversational guidance with musical characters.

Stage Entertainment x iO: seven years of building fans for life

Stage Entertainment is Europe's largest musical producer, known for blockbusters like The Lion King, TINA, Moulin Rouge, Frozen and Hamilton. The company brings millions of visitors to theatres in the Netherlands, Germany, France and Spain.

We have been their trusted digital partner for over seven years. Our collaboration goes beyond individual projects: from UX research and web development to CloudOps, CRM implementation and organisational change. We think strategically, ask critical questions and help Stage Entertainment stay ahead in a rapidly changing entertainment market. What makes the difference for us? Cultural fit. iO isn't an external supplier, but an extension of the organisation.

The real competition: Netflix, not just other musicals

The entertainment industry has fundamentally changed. Stage Entertainment competes not only with other musicals, but with all forms of going out. A night of Netflix is sometimes a bigger competitor than the theatre down the road.

This reality demands a different approach. Where the platform was previously revenue-driven, visitors now expect a total experience: before, during and after the performance. That means personalised content, practical travel information, exclusive extras and a consistent brand experience across all touchpoints.

From fragmentation to one central data foundation

Working with four markets, different teams and legacy systems created fragmentation for a long time. Each market had its own email systems, its own data infrastructure and its own ways of working. Knowledge wasn't shared. A successful campaign in the Netherlands stayed in the Netherlands.

Together, we built one central data foundation. By making data transparent and accessible, Stage Entertainment can now make faster decisions across markets. This makes it possible to roll out successful experiments internationally straight away.

Dual-track agile: test, learn, scale

The transformation required a new way of working. No longer separate projects per discipline, but integrated teams that steer on customer impact. Central to this is the dual-track approach: alongside development (delivery), there is structural space for research and validation (discovery).

In the discovery phase, we test ideas small first. Does it work? Then we build it further. Doesn't it work? Then we pivot or stop in time. This prevents technology from becoming a goal in itself.

Conversational guidance: Olaf helps you choose

Stage Entertainment is attracting an increasingly new audience: people who have never been to the theatre before. They orient themselves almost entirely on mobile. That's why we apply a mobile-first strategy to all digital touchpoints.

This means more than responsive design. It means a fundamentally different approach to the customer journey. New visitors often find it difficult to choose the best seats: what view will you get, what's a fair price? Through user research, we discovered where the frustration lay and why people dropped off.

The solution to the seat selection problem was found in conversational guidance: an interactive, playful way to help website visitors make their choice. Well-known characters from the shows, such as Olaf from Frozen or Rafiki from The Lion King, guide visitors online when choosing a musical or seat.

By letting the show experience begin on the website, we improve both the experience and conversion. The result: +5% click-through rate on seat selection and fewer contact moments with customer service.

HubSpot marketing automation for four countries

Email marketing was as fragmented as the rest of the digital landscape. Four countries, each with their own systems, and no structural way to learn from each other. As a HubSpot Elite Partner, we implemented one central CRM platform for the Netherlands, France, Spain and Germany.

Integration with BigQuery, where all ticket sales data is stored, enables personalised communication at scale. Birthday emails achieve an open rate of 30% and a click-through rate of 25%. Abandoned browser emails convert hesitant visitors.

iO doesn't just help us build solutions, they help us build the organisation behind them. Think about training people, developing capabilities like CRO and UX, and establishing a way of working that functions across all countries.

    Years of strategic partnership

From one-time visitor to fan for life

Stage Entertainment's digital transformation proves that real value emerges when technology, organisation and customer needs come together. By replacing fragmentation with one central data foundation, scattered ways of working with dual-track agile, and transaction-focused communication with personalised customer journeys, Stage Entertainment is now building lasting relationships with millions of fans.

The impact is measurable: higher conversion, more tickets sold, more content engagement and less pressure on customer service. But the real win runs deeper: an organisation that is set up to learn quickly, experiment and scale successes internationally.

This isn't a one-off project. It's an ongoing partnership in which we continue to build the future of entertainment together.
